Why IoT prototypes fail during industrialisation.

Most failures are not caused by the core idea. They come from assumptions that were never tested: marginal power, uncontrolled radio layout, unavailable components, manual provisioning, missing diagnostics and no repeatable end-of-line test.

The demo hides variability.

One hand-tuned unit can tolerate a weak regulator, noisy sensor or poor antenna position. A batch exposes component tolerances, assembly variation, temperature and different networks. Validation must sample across units and operating corners rather than repeat the happy path on the best prototype.

Firmware becomes an operational system.

Production products need versioning, factory configuration, recoverable updates, watchdogs, logs and deterministic reset behaviour. Credentials cannot be copied manually forever. If field failures cannot be identified and reproduced, support cost grows faster than unit volume.

Manufacturing feedback must reach engineering.

Track failure mode, board revision, firmware, operator and test result for every failed unit. A pilot batch is an engineering experiment: its purpose is to reveal process weaknesses before volume makes them expensive.

When to involve an engineering partner.
